Leading a Change Through Its Stages

The idea

The technique: treat the change as emotional as well as technical; establish urgency before anything else; select a team for standing as well as expertise; communicate a vision through real cases, repeatedly; remove the barriers that make the asked-for behaviour impossible; start with the receptive; and expect slow adoption until roughly a fifth of the group is in.

In practice

A practice change taken through a unit. Urgency established first, in terms the unit already cares about. A team selected for standing and commitment as much as knowledge, and for visible enthusiasm, since it travels. Preparation kept short enough to hold momentum and long enough to ready people, with reduced productivity read as normal rather than as resistance. Readiness assessed person by person during implementation, and confidence built rather than assumed. The vision carried by concrete cases where evidence changed an outcome, repeated until they are familiar. Barriers of resources and skills removed before the behaviour is asked for. Early adopters engaged first, the resistant heard directly but not targeted first, and the initiative held past the flat early stretch to the threshold where it accelerates.

Where people slip

Do not stop at ten percent. Slow early adoption is what the theory predicts, and without that expectation a leader cannot distinguish a change that is working from one that is failing — so they end both.
