Starting a New Initiative

The idea

The book's Toolbox gives seven steps for starting any new initiative, and the last one sets the AI boundaries.

In practice

Step one: scope the world: the main goals, and roughly who does what. Step two: name the things in a noun storm, combine duplicates, and mark three to seven as core. Step three: sketch a map, grouping things into zones with labelled arrows. Step four: pick one to three Gold things that are legally sensitive or critical to safety, money or decisions. Step five: draft Silver Packs for the core things and Gold Packs for the Gold ones. Step six: write two to five key cards for each core thing, and tie the high-priority stories to them. Step seven: decide where AI will assist, such as drafting and summarizing, and where it must not decide final outcomes.

Where people slip

Step seven comes last because the boundaries depend on the earlier steps. An AI boundary drawn before the Gold things are known has nothing to stand on.
