Setting Up a Change Before It Starts

The idea

The technique: establish the three preconditions before reaching for a change model — a vision built with the team rather than issued to it, belief that the change is possible, and written goals inside a strategic plan; run a SCOT analysis to surface what helps and what threatens; then give every goal its own implementation strategy and its own date.

In practice

A department preparing a practice change. A vision drafted with the people who will lead it, so ownership sits with them rather than with whoever called the meeting. Belief addressed directly, since a team that does not expect to succeed will not. A written strategic plan listing each goal with its actions, expected outcomes and timeframes. A SCOT analysis run before the plan is fixed — strengths to rely on, character-builders that will test the effort, opportunities beyond the change itself, and threats recorded as the barriers the implementation will have to meet. Every goal written to be specific, measurable, achievable, relevant and time-bound, and every goal given its own strategy rather than a shared one.

Where people slip

Give each goal its own strategy. The chapter's stated failure mode is per goal rather than per plan — a plan can be sound in most of its parts and still fail at the one goal nobody detailed.
